Strategic Framework Development (2025-2030)

TECHEAT is a heat treatment company with established offices in Alberta, Ontario, and New Brunswick. The business recently experienced an ownership transition with the long-time founder exiting the business and a new owner (a former Incite client) moving into the role of CEO. TECHEAT engaged Incite in late 2024 to support a strategic planning process at a moment when the organization needed greater clarity on where it was headed and on how leaders across regions would stay engaged and aligned as the business evolved and adjusted to new ownership.

Like many operationally intensive organizations, TECHEAT’s strengths were closely tied to its people and ways of working in the field. At the same time, growth ambitions and increasing complexity were creating new questions: Why do we exist? What values and characteristics should remain consistent or evolve? What needs to be modernized to support a shifting industry and our growth goals? And what does “success” look like five years out in a way that is meaningful across executive, area managers, and teams?

The Work

Incite’s role was to help TECHEAT name and close these clarity gaps through a structured, leadership-enabled process. The work began with early executive alignment on objectives and context, followed by listening for perspectives from across the business—particularly area managers, whose day-to-day view could confirm what was working and surface where friction was building. This input helped differentiate between strengths TECHEAT wanted to protect (including client focus, a strong safety and quality mindset, and deep practical experience) and the gaps that could limit growth if left unresolved. Themes included the need for more consistency across locations, clearer shared expectations as the organization evolves, and increased readiness for change as new technology and new approaches become more important to how the company operates.

From there, Incite facilitated working sessions designed to translate the themes and ideas into actionable, shared direction. With TECHEAT’s executive, the focus was on creating alignment around what the strategic foundation needed to accomplish: clearer internal communication, better decision-making, and a credible “future state” that leaders could use to guide priorities. Incite also supported TECHEAT through an in-person, collaborative session that brought executive and area managers into the process together to strengthen shared ownership and reduce ambiguity.

The output of this process was a clarified strategic framework, anchored in relevant mission and vision statements, revised core values, and measurable long-term goals for 2030. Rather than positioning the work as an endpoint, TECHEAT now has a shared reference point that supports alignment across regions, reinforce consistency where it matters most, and provide a clearer basis for prioritization as the organization makes decisions about growth, standardization, and capability-building over time. In practical terms, this kind of shared clarity reduces interpretation risk and increases leadership’s ability to communicate what matters, why it matters, and what needs to shift next.

Our team is made up of people who are used to getting things done in the field, not sitting in facilitated sessions. Incite met us where we were, handled the room well, worked through the skepticism, and got genuine engagement out of a group that doesn't give that easily. The energy coming out of the room was something I didn't fully anticipate, and the direction we landed on felt like it actually belonged to the whole team. That's not easy to pull off.
